Tesla Converted Its Model S Line to Build a Million Robots a Year. It Can't Tell You If One Works.

Tesla is turning the Fremont line that built the Model S and X into an Optimus humanoid line, with a stated capacity of a million units a year. What it hasn't disclosed: a production rate, a customer, a dollar of revenue, or a single hour of a robot doing real work. On the one number that separates a deployed robot from a demo, Tesla — the biggest brand, with the biggest claim — ranks behind Figure and Agility, who are quietly running units in actual factories.

Elon Musk walked a factory line at Fremont, and the internet decided Tesla had begun building a million robots a year. What Musk actually said, in the same breath, is that he finds the output of that line "literally impossible to predict." Both of those are true at once, and the gap between them is the whole story.

Here's what happened, stripped of the montage. Tesla ended Model S and Model X production this spring, closing out 14- and 11-year runs, and is converting that line to build Optimus, its humanoid robot. The stated capacity target is one million units a year. Low-volume output is slated for late July or August, with an internal target of 50,000 to 100,000 units by year-end. The line is modular, designed so that Optimus hardware can change without tearing the line apart — a genuinely smart choice for a product that's still being redesigned.

Now here's what Tesla did not disclose, and the omission is the actual news: a production rate, an external customer, any revenue, or a duty cycle. That last term is the one that matters. A duty cycle is how many hours a robot actually runs doing real work before it needs a human — the single number that separates a machine that's deployed from a machine that's demonstrated. Tesla has not published one. Not for a fleet, not for a unit, not for an hour.

Capacity intent is not a robot

Let me be precise about what "one million units a year" is, because it's being read as a build plan and it isn't one. It's a line capacity target — the throughput the factory is designed to reach if everything works and someone wants a million robots. There is no disclosed demand backing it and no build schedule committing to it. It's the humanoid equivalent of quoting a highway's lane capacity as your commute time.

And the hedges around it are doing heavy lifting. Musk called initial output "quite slow." Optimus has roughly 10,000 unique parts, and it's going onto a brand-new line. The V3 hardware reveal already slipped once. Put those together — 10,000 novel parts, a new line, a slipped generation, and the CEO himself declining to forecast the number — and "Tesla begins production" reads less like a milestone and more like a photograph. A very good photograph, taken at exactly the right moment for a company whose humanoid valuation premium is priced on the million, not on a duty cycle it can't yet produce.

I don't say that to be cute. Installing a line is real work and real capital, and modular tooling is the right call. But installing a line proves manufacturing readiness. It does not prove the robot works. Conflating the two is how a capacity-intent milestone gets dressed up as a deployment milestone, and almost every write-up this week bought the costume.

The comparison Tesla would rather you not run

Here's the part that should sting, because it inverts the brand hierarchy everyone assumes.

Figure has around 40 of its robots deployed at BMW's Spartanburg plant, with a prior generation that logged more than 1,250 hours handling actual parts on an actual line. Agility's Digit is running at Toyota on a robots-as-a-service contract. AgiBot in China just built its 10,000th unit and is deploying through China Telecom. These are small — tens of units, early revenue, not a transformed economy. The base picture of this whole field is still pilots at tens-of-units scale, and nobody should pretend otherwise.

But they are running. They can show you the hours. And on that metric — the only one that distinguishes a deployed humanoid from a stage prop — Tesla, the biggest brand making the biggest claim, ranks below them. It has a line and a number with six zeros. They have robots doing work. If even Tesla, on its own factory floor, can't produce a duty cycle, then the tens-of-units reality is the category's ceiling right now, not its floor. That's the counter-narrative, and Tesla's own disclosures write it.

The one place Tesla actually breaks the pattern

I'll give Tesla the genuinely interesting point, because it's real and mostly unremarked. Nearly every other humanoid contender is standing on Nvidia — Isaac, GR00T, Cosmos, Nvidia GPUs underneath the training and often the inference. The field's surest winner isn't any robot company; it's the company selling all of them the same shovels.

Tesla is the exception. Optimus runs inference on Tesla's own AI5 chip, trained on Tesla's own silicon lineage (Dojo into AI5, with AI6 coming via a $16.5 billion Samsung deal), using in-house actuators and proprietary real-world data from the FSD fleet. No GR00T, no Isaac, no Nvidia tax. Tesla owns the stack from chip to line.

That's the bull case in one sentence: if Optimus ever reaches real production, Tesla captures the full-stack value that Nvidia skims from everyone else. But notice the trade it made. The vertically integrated player that could escape the platform tax is also the one least able to prove its robot works, because it forgoes the mature tooling ecosystem the Nvidia-dependent shippers get for free. So the field splits into two unproven poles: Nvidia-dependent companies actually running small volumes, and a self-sufficient Tesla with the grandest claim and the thinnest evidence.

What I think, and the number that settles it

I think the late-July line does something real — Tesla is good at manufacturing and modular tooling is the right architecture — but that "something real" is a rounding error against a million for a long time, and the year-end 50,000-to-100,000 target quietly evaporates the way V3's timeline did. I've been wrong betting against Tesla's factory execution before, so hold that loosely. What I won't hold loosely: a capacity number is not a capability, and this industry keeps letting Tesla trade one for the other.

The number to watch isn't the million. It's the first disclosed Optimus production rate paired with a real duty cycle — units doing real work for real hours for a real customer. The day Tesla publishes that, this becomes the deployment story everyone already wrote. Until it does, Tesla has built a very expensive place to build a robot it can't yet show you running.
